AI Strategy Development

AI Strategy Development
Your roadmap for
AI transformation

From “We should do something with AI” to a concrete implementation plan

Between recognising that AI is relevant and making the first meaningful use of it, there is a gap. Many organisations bridge that gap through experimentation: a tool here, a pilot project there, a training session in between. The result is a collection of isolated solutions that do not fit together, and investments whose impact no one can measure.

AI Strategy Development closes that gap. Over six weeks, we work with your leadership team to develop an AI strategy grounded in your business objectives, realistic about your resources, and culminating in a concrete 18-month implementation roadmap. Not a strategy that sits on a shelf — but a plan that gets executed.

Who is AI Strategy Development for?

For managing directors and business owners who want to approach AI not as an experiment, but as deliberate organisational development. For organisations that have moved beyond the starting point – whether through an assessment, a workshop, or their own initial experience – and now need the strategic framework. And for leadership teams that want to establish a shared foundation for AI decisions: which processes take priority, how much to invest, and what to expect in return.

What We Develop

Weeks 1–2
In-depth Analysis
We begin with a thorough analysis: the business model, value chain, data landscape, and technical prerequisites. We conduct interviews with key personnel from different areas and analyse which processes offer the greatest AI potential.

In this phase, we also look beyond the organisation: How are other companies in the industry using AI? What best practices exist among comparable SMEs? Where are opportunities that competitors have not yet seized? This industry and competitive context ensures the strategy is grounded in reality.
Weeks 3–4
Strategy Development
In joint workshops with the leadership team, we prioritise the identified AI application areas by impact and feasibility. We define quick-win projects that deliver immediate results and build momentum. And we develop long-term initiatives that transform the organisation sustainably.

In parallel, we create the budget and resource plan. This accounts not only for technology costs, but also the investment in change management and employee enablement — because these make the difference between a strategy that looks good on paper and one that is actually implemented.
Weeks 5–6
Roadmap and Detailed Planning
The strategy is translated into an 18-month roadmap: with clear milestones, defined responsibilities, and measurable success criteria. For the prioritised measures, we create business cases with ROI projections. And we outline the framework for change management, so the transition from strategy to implementation does not become a stumbling block.

We present the results to the leadership team — and hand over everything so that the organisation or an implementation partner can start immediately.

What your organisation receives

An AI strategy document aligned with your business objectives and setting clear priorities. An 18-month roadmap with concrete milestones and defined responsibilities. Business cases with ROI projections for the recommended initiatives. Technology recommendations including an evaluated tool shortlist and decision criteria. Two to three quick-win projects that can be implemented straight away. A change management framework for guiding the organisational transition. And a budget and resource plan based on a phased investment approach.

What comes next?

With a strategy in place, there are three typical paths forward:

  • AI Implementation, for organisations ready to begin the technical rollout.
  • Change Management, for those who want to prepare the organisation for the transition first.
  • Or AI Leadership Transformation, for leadership teams that need to build their own AI competence before the strategy can be executed effectively.

Many clients combine several of these services – depending on their situation and priorities.
